HR teams across schools and multi-academy trusts are under increasing pressure to deliver strategic value while managing growing operational demands. For ACS International Schools, this challenge became clear when three UK schools began reviewing their HR and payroll systems ahead of a licence renewal.
Their existing system was undermaintained, relied heavily on limited internal expertise, and processes varied across each school. After more than a year exploring options alone without reaching a decision, the organisation needed a more structured approach to move forward.
With the help of Phase 3’s system selection methodology, ACS were able to identify what they truly needed from a new system; system capabilities needed to support both HR operations and senior leadership priorities.
More than 500 requirements were defined and validated, and 25 interconnected systems were mapped to ensure future integrations would support the wider trust.
The discovery phase also revealed opportunities to simplify payroll structures, unlocking six-figure efficiencies by retiring redundant pay elements. Most importantly, the project aligned all three schools under consistent HR processes and created the foundations for reliable workforce data, improved governance, and a better digital employee experience.
By moving from fragmented systems to a clear, evidence-based approach, HR was able to shift its role from administrative support to a more strategic function within the organisation.
